Design Team Mentorship & Operational Improvements

Led mentorship and operational enhancements for the Product Design team, introducing structured processes, growth plans, and sprint-based design management to elevate team performance and design maturity.

Challenge

  • Designers lacked structured mentorship and growth tracking.

  • No unified design sprint planning or standardized ticket workflow.

  • Feedback and review processes were inconsistent, leading to delays and missed validation opportunities.

Approach

Mentorship & Career Development

  • Conducted weekly 1:1 mentorship sessions with designers.

  • Developed custom checklists and guides for leveling up design skills, including:

    • Designing with AI – How to Level Up as a Product Designer

    • Project Lifecycle Checklist for consistent project delivery.

  • Introduced structured feedback processes with dedicated sessions and guidance.

  • Fostered continuous learning and confidence building within the team.

Design Operations & Sprint Planning

  • Implemented sprint-based design planning with a dedicated product design board.

  • Created the Design Sprint Points Guide to estimate design workload per sprint.

  • Established standardized Ticket Statuses to align design workflow with PM and engineering teams.

  • Provided clarity and visibility into design capacity and output across sprints.

Cross-Functional Feedback & Validation

  • Introduced the Internal Feedback Presentation Checklist for structured design reviews.

  • Defined a Design Review Access & Metric Setup Process to ensure designs were reviewed early and tied to success metrics before QA.

  • Improved collaboration with PMs, engineers, and stakeholders, reducing rework and improving release quality.

Outcome

  • Increased design team velocity and improved predictability of design deliverables.

  • Strengthened collaboration with cross-functional teams through structured feedback loops.

  • Enhanced design consistency, reduced QA revisions, and aligned design success with measurable metrics.

  • Elevated overall design maturity, preparing the team for larger product initiatives and future scaling.
